Microsoft’s four areas of holiday readiness

On September 17, 2026, Microsoft Advertising published Amanda Silvernale’s guide to four foundations for AI-ready holiday marketing: feeds, measurement, campaigns and AI visibility. The feed checklist includes a complete eligible catalog, current inventory and store policies, Merchant Center alerts, custom labels and a separate promotions feed. These are platform operating recommendations, not an independent study showing that completing a checklist produces a particular sales increase. Availability and eligibility still need to be checked for the merchant and market.

The measurement recommendations include Universal Event Tracking and the Conversions API, relevant online and offline signals, conversion values and verification of important goals. For campaigns, Microsoft says fewer than thirty conversions in thirty days means less learning data and potentially greater volatility. It recommends at least four weeks of stabilization for a new bidding strategy and cautious budget or target changes of around 15%. These are contextual recommendations, not universal performance thresholds.

The post also suggests establishing an AI-visibility baseline and considering on-site Brand Agents. It cites Amsive’s reported 1042% ROAS and an Alexander Del Rossa comparison in which agent-assisted sessions converted at more than three times the rate of other sessions during November 8–December 8, 2025. These vendor case descriptions do not rule out visitor selection or other differences. The four-week guidance concerns bidding stabilization; it is not a fixed deadline for AI systems to discover or recommend every product.

Mechanisms & perspectives

02 GSP analysis

Cross-platform guidance reveals a shared foundation: consistent facts

Microsoft asks merchants to connect complete catalogs, stock, transaction policies and measurement. Google Merchant Center specifications approach a similar issue through field formats and consistency with product pages. These are different interfaces, but both place accurate product facts ahead of automation. Preparing for AI shopping is therefore a product-operations task first: if an advertisement says an item is available but checkout finds it unavailable, an intelligent discovery interface does not remove the cost of resolving the contradiction.

GSP recommends defining ownership and update rules for critical fields. Availability should reflect sellable stock; prices and promotions need explicit effective times; delivery promises depend on destination and fulfillment capacity; returns terms should agree across entry points. Checking field completeness is insufficient. Sample the entire journey from recommendation to order and record where each conflict arises. Fixing common errors before expanding catalog coverage helps prevent a larger data feed from being mistaken for a larger service capability.

03 GSP analysis

Separate the learning period from recommendation eligibility

Microsoft’s advice to allow at least four weeks concerns stabilization of new bidding strategies. It is not a fixed period in which AI will discover every product. Google’s search AI documentation adds that ordinary search requirements apply, no special markup guarantees inclusion, and technical eligibility does not guarantee indexing or display. Preparation time, discoverability and an actual recommendation are three separate questions; a single countdown cannot resolve them.

A staged operating view first checks crawlable pages and catalog updates, then validates event collection and order values, and only then gives campaigns stable learning conditions. The final assessment asks whether AI-referred visits lead to real purchases, whether service problems increase and whether customers return. Organic AI visibility and paid campaign exposure should be analyzed separately so that purchased reach is not described as natural recommendation strength. For low-volume products, teams should explain sampling uncertainty and conversion delays instead of repeatedly changing prices or budgets and attributing the resulting volatility to algorithms.

04 GSP analysis

Discovery depends on usable product information

The guide extends holiday preparation beyond media purchasing to product facts and measurement. When a shopper asks an AI interface to compare gifts, accurate information can support interpretation and transaction. It does not guarantee a mention, ranking or order. Platform eligibility, indexing, the query and other conditions also matter. GSP therefore treats catalog, inventory, fulfillment and return policies as operating foundations that need maintenance, rather than an investment with a predictable recommendation uplift.

With limited time, a useful sequence is to repair known information and measurement gaps before deciding whether to buy more traffic. Incorrect information can harm the experience of visitors already arriving; incomplete measurement limits interpretation of their outcomes. Each destination has its own requirements, however. Uploading one catalog does not make it available across every AI interface. Teams should verify coverage, update behavior and eligibility in each platform they intend to use.

A narrow, stable assortment may require less catalog work than a retailer with frequent seasonal changes. Complexity does not by itself establish the investment return. Begin with actual customer questions about size, arrival dates or alternatives, then check whether the available information answers them consistently. Connect observed gaps to cancellations, support contacts and failed purchases where possible. That produces a more useful priority list than treating catalog size or competitor adoption as evidence of commercial advantage.

05 GSP analysis

Complete catalogs and meaningful conversion values

Automated bidding needs a conversion signal aligned with the business objective. A count treats recorded events alike, whereas a value can distinguish different amounts. But revenue is not margin or customer lifetime value. If the business wants to optimize contribution, it must define and accurately supply the appropriate value; a generic revenue field will not automatically identify profitable repeat customers. Bringing in offline orders also requires attention to matching, duplicate events, consent, delays and the limits of available coverage.

Product feeds serve a different function: supplying facts for eligible product experiences. Complete prices, stock and terms can reduce contradictions between a listing, a landing page and checkout. Missing information may affect eligibility or make comparison difficult, but the exact display decision depends on the platform. It would be wrong to infer that one absent field always causes an AI system to recommend a competitor. The immediate operating goal is reliable, usable information.

Data volume also affects interpretation. Microsoft’s reference to fewer than thirty conversions in thirty days describes limited learning data and greater volatility, not an inability to optimize. Consolidating fragmented campaigns may help when their goals are compatible, while concealing useful product differences when they are not. A hypothetical home-products retailer should examine those trade-offs before merging campaigns. Neither a doubled sample nor smoother results can be promised simply because the account structure becomes less granular.

Find breaks between inspiration and purchase

A customer journey helps locate distinct problems. Someone may begin by describing a recipient, occasion and budget, then compare products, offers and arrival dates. Other customers start with conventional search, a store or a familiar product page. Catalog and promotional information should support relevant questions without assuming a single universal AI shopping path. Check actual eligibility messages and customer behavior before claiming that an omitted attribute excludes a product from every comparison.

At purchase, event and value signals help systems observe the outcomes the company has defined. Attribution still does not establish which interaction created the order. An on-site agent may help answer a question after arrival, but a higher conversion rate among people who choose to use it is not a causal estimate. Those visitors may already be more interested. A suitable comparison and follow-up on returns, delivery and service make the evaluation more informative.

Each break in the journey has its own owner and timing. Catalog repair requires source-system checks; measurement repair depends on engineering and definitions; a new bidding strategy has the guide’s suggested stabilization period; visibility monitoring needs repeated observation. Record dependencies and acceptance criteria separately. This avoids a situation in which a campaign brings visitors before product facts or outcome recording are dependable, and it allows immediate customer-facing corrections to proceed without being confused with a longer advertising experiment.

07 GSP analysis

Assign catalog, measurement and interpretation responsibilities

The four foundations require different responsibilities, even when a small team combines them. Product data or commerce operations owns the source facts for inventory and policies. Marketing identifies the comparison questions and campaign needs. Data and engineering teams validate events, while business owners decide what counts as value and how refunds or offline sales should be treated. These choices should be explicit rather than inherited silently from a tool’s default settings.

The media team owns campaign structure, bidding choices and adjustments within its authority. It should explain in advance when structural changes reduce comparability with earlier reports. Management can then distinguish an expected learning period from a measurement failure or a commercial problem needing intervention. Waiting for a strategy to stabilize should never mean ignoring unavailable inventory, incorrect prices or a broken event feed. Visibility monitoring can involve brand, content and technical staff, using a shared sampling method.

A preparation calendar can make these dependencies visible. Catalog work produces a verified list of eligible products and current promotions; measurement work produces tested events and value definitions; campaign work produces the proposed structure and observation plan; visibility work produces a dated baseline. Assign an owner to every unresolved dependency and define what evidence closes it. The purpose is a traceable handoff from facts to decisions, not an additional meeting structure or a single department becoming responsible for information it cannot maintain.

08 GSP analysis

Read the illustrative results within their scope

The post’s case outcomes are useful starting points for questions, not forecast values for another company. A reported 1042% ROAS depends on spend, attributed revenue and the relevant measurement definition. A comparison between assisted and unassisted sessions can be influenced by customers choosing to engage. Category, promotion and timing may also matter. Public case descriptions do not provide all the information needed to separate these influences or estimate a transferable causal effect.

A stronger local reason to invest starts with an observed problem. Outdated availability is a reason to improve catalog maintenance; duplicated conversions are a reason to repair measurement. Competitor adoption can prompt investigation but does not prove that non-adopters lose visibility. If the target audience currently makes little use of AI interfaces, preserve basic observation while directing additional resources to the main purchase paths. Tool availability alone should not determine the order of work.

Investment can be staged. First correct defects that already affect transactions or decisions. Then evaluate promotions feeds and structured tests where the category needs them. Finally test an on-site agent or additional visibility analysis against a defined bottleneck. Every stage needs an owner, cost and acceptance evidence. Decide whether to expand using sustained improvement and customer outcomes, not only the raw conversion difference between AI-origin and other visitors. Those groups may have very different intentions before they reach the website.

Action & validation

09 Suggested actions

Plan preparation around learning requirements

Work backward from the company’s actual peak period, using dependencies rather than a universal deadline. A six-to-eight-week preparation plan can be an illustrative planning choice, not a Microsoft requirement. Start by auditing product eligibility, inventory, policies, promotions and the consistency of page and checkout information. Identify the owner and update trigger for changing fields. A verified checklist is more useful than a general statement that the catalog has been refreshed.

Next verify events and conversion values along the real transaction paths. Website, app, CRM and offline connections are relevant only when the business uses those paths and can implement them appropriately. Check duplicate counting, currency, refunds and delays, and distinguish observed order values from estimates. Tracking the relationship between an interaction and an order supports operations; answering whether that order would have happened anyway still calls for an appropriate comparison.

Where a new bidding strategy is planned, allow for Microsoft’s recommendation of at least four weeks to stabilize and make cautious changes. Around 15% is guidance in this context, not a rule for every account. Confirm compatible goals before consolidation and correct urgent product or tracking errors when found. AI visibility observation can proceed alongside this work, with paid advertising and organic appearances recorded separately. Leave room for validation and changes before peak demand rather than combining all four foundations into one supposed learning process.

10 Suggested actions

Use observable readiness and outcome indicators

Measure the results of each task. For catalogs, track product eligibility, accuracy of important fields and consistency through checkout. For measurement, track event validation, value coverage, duplicate counts and refund handling. For campaigns, examine available conversion data, volatility, delay and adjustment frequency. Microsoft’s thirty-conversion reference can prompt a sample-size discussion; it is not a line above which optimization necessarily works and below which it cannot work. Explain which customer or decision problem each improvement addresses.

For visibility, use observable behavior with a stated scope: identifiable AI referrals, pages cited in sampled experiences and differences in purchase paths. Referral classification may be incomplete, and a small set of prompts does not represent every user. Keep a consistent sampling method and dated records, then investigate changes instead of treating each observed mention as a stable ranking. Higher average order value among one source does not, by itself, establish higher incremental value.

Where practicable, change one major variable in a stable period and predefine the observation window. A test of fulfillment information, for example, should consider comparable products, spend, availability and customer mix. Catalog changes can affect several experiences simultaneously, so record that possible overlap. Tests of value signals should also monitor actual contribution and customer outcomes. Establish review and stopping conditions before seeing favorable results, and report inconclusive findings honestly when the sample or design cannot distinguish the effect.

11 Suggested actions

When to expand and when to adjust

The approach may be especially useful where customers compare many products, seasonal demand is concentrated and facts are scattered across systems. These conditions suggest coordination needs, not a guaranteed investment return. A small or stable assortment can still have serious measurement or fulfillment defects. Start with verified problems: which information affects selection, which orders are not observed correctly, and which repeated error creates avoidable customer effort? Prioritize the repair that addresses a material present constraint.

Define expansion and revision conditions with an accountable owner. Sustained data quality, credible evidence of additional value and acceptable cost can support expansion. A high conversion rate from AI referrals or more competitor mentions is a signal to investigate, not sufficient proof. If the sample is too small, describe the result as unresolved rather than declaring success or failure after a few weeks. If evidence points elsewhere, redirect resources to the purchase-path problem that matters more.

When peak demand is near, correct factual errors and essential measurement first, then carefully assess whether to change campaign structure. The suggested bidding stabilization period does not mean every late-starting improvement is worthless. Some service and catalog repairs can help customers immediately; larger structural tests may belong in a later window. Preserve reusable field ownership, validation records and decision rules for the next season. Those capabilities matter more than counting hurried launches or treating a preparation date as a guarantee of recommendation.
