AI Reconstructs the Consumer Decision Chain, the Wave of Entrusted Consumption | Brand Growth Breaks Through Again

AI reconstructs the consumer decision chain. How can brands shift from 'competing for traffic' to 'competing for AI candidacy'?

What is entrusted is not the wallet, but the cognitive labor in decision-making.

From 'people searching for goods' → 'AI searching for goods on behalf of people' → 'AI buying goods on behalf of people'

GSP Innovation Consulting proposes: Entrusted consumption is a change on the consumer side, and branded GEO is the brand-side response.

Based on public research on consumer behavior and AI shopping from 2025 to 2026, combined with the branded GEO methodology | August 2026

We are entering a new consumption cycle: consumers are no longer willing to personally complete all the homework of 'collecting—screening—comparing—verifying—deciding', but are increasingly delegating the most time-consuming cognitive labor to AI. In 2026, NIQ data shows that 42% of consumers used at least one AI tool to assist shopping in the past month; Adobe observed that in the first quarter of 2026, traffic from AI to US retail websites grew by 393% year-over-year. This is not just a new channel, but a new 'agent layer' in the middle of the consumer decision chain. [1][2]

The consumer internet of the past solved the problem of 'insufficient information', but today consumers face 'too much information'. The same type of product may have hundreds of SKUs, dozens of parameters, platform subsidies and complex pricing mechanisms, plus influencer content, user reviews, advertisements, and mixed genuine and fake evaluations. What consumers truly lack is not information, but judgment and time.

Large models happen to excel at compressing this cognitive cost: they can understand vague needs, convert natural language into filtering conditions, gather materials, compare horizontally, explain parameters, eliminate risks, and ultimately narrow down the candidate set. In Capgemini's global consumer research in 2025, 58% of respondents said they have made generative AI an important entry point for product/service recommendations; in Adobe's survey in 2026, 39% of consumers have used AI for online shopping, of which 85% believe the experience has improved. [2][3]

GSP Innovation Consulting summarizes this change as 'entrusted consumption': consumers gradually delegate product research, competitor comparison, risk identification, candidate set generation, and even some execution actions to AI.

It does not happen all at once, but occurs in three layers. The first layer is 'information entrustment': letting AI look up information, read reviews, and explain parameters; the second layer is 'judgment entrustment': letting AI provide comparisons and recommendations based on budget, scenarios, and preferences; the third layer is 'action entrustment': letting Agents place orders, replenish, subscribe, or execute transactions on behalf of users. NIQ's data in 2026 clearly illustrates this stage difference: 42% of consumers have used AI to assist shopping, but only 5% have used fully autonomous AI Agents to place orders. Gartner also found in 2026 that consumers are clearly more willing to let AI 'narrow down choices' rather than directly complete purchases for them. [1][5]

The more accurate evolution is not 'goods finding people'

But rather: people searching for goods → AI searching for goods on behalf of people → AI buying goods on behalf of people

What is being reconstructed first today is discovery, research, and comparison, while transaction autonomy will migrate more slowly. This also means that brand loyalty will not disappear, but will be reordered. In the past, consumers often had a brand list first, then compared within the list; AI will first regenerate a candidate set according to the task. Niche brands may thus enter comparison tables they previously could not access, but the credibility, after-sales service, and long-term reputation of big brands remain important assets for reducing entrustment risk.

Entrusted consumption changes the consumer side, and branded GEO is precisely the brand-side response. What brands will compete for in the future is not just exposure, clicks, and shelf position, but 'the qualification to enter the AI candidate set and be credibly recommended'.

First, turn brand facts into AI-comprehensible assets. Product parameters, applicable scenarios, core selling points, pricing rules, certifications, after-sales policies, real cases, and third-party evidence must be transformed from scattered web pages and promotional materials into a consistent, structured, verifiable brand fact base. The first step of GEO is not 'writing more content', but making AI misunderstand the brand less.

Second, upgrade from traffic optimization to 'decision qualification optimization'. In the past, SEO focused on whether you could be found; in the era of entrusted consumption, what matters more is under what questions AI understands you, why it cites you, who it compares you with, and under what conditions it recommends you. Brands need to manage the complete chain of 'cognitive accuracy—evidence inclusion—recommendation reasons—commercial conversion', rather than a single ranking.

Third, design trust into products and services. The more AI makes judgments for users, the more brands need to become low-risk options: clear return and exchange rules, verifiable performance claims, transparent pricing and inventory, professional human backup, and stable after-sales service will all become signals that AI can read when recommending and consumers can trust when making final confirmation.

Fourth, build interfaces in advance for Agentic Commerce. Brand websites, product databases, and knowledge bases must be machine-readable; key data such as prices, inventory, specifications, and service scope need to be continuously updated and kept consistent across channels. In the future, brands must serve not only 'human visitors' but also AI Agent visitors who come to compare and execute tasks on behalf of consumers.

Figure 3 | The operational architecture for brands responding to entrusted consumption | Branded GEO is not a content project, but cross-departmental infrastructure

Truly effective implementation does not need to start with 'building a brand large model'. 90 days are enough to complete the first closed loop:

First 30 days: Build a high-value consumer question bank, retest mainstream AI's cognition, citations, and recommendations of the brand, and identify errors and gaps;

31—60 days: Build the brand fact base and evidence chain, reconstruct the official website, FAQ, evaluation materials, and third-party sources;

61—90 days: Continuously retest and connect the results to content, channels, CRM, and e-commerce operations, forming an operational mechanism of 'monitoring—correcting—verifying—converting'.

The essence of entrusted consumption is a redistribution of consumer discourse power. In the past, brands bypassed media to reach consumers, and later bypassed shelves to seek traffic. Today, brands are facing a new intermediary layer for the first time—AI, which may not be the final payer, but increasingly early determines who can enter the consumer's candidate set.

The truly important question for the next cycle

When consumers begin to delegate the selection process to AI, does your brand have the qualification to be correctly understood, credibly cited, and confidently recommended by it?

Entrusted consumption is both a trend and a current reality, and branded GEO is the method for brand growth. The brand remains the subject, and AI is only the new decision-making infrastructure.

Concept note: 'Entrusted consumption' is GSP Innovation Consulting's summary of the trend of 'delegation of cognitive labor' after AI intervenes in consumer decision-making. This article intentionally distinguishes between 'assisted decision-making' and 'autonomous transactions': at the current stage, AI mainly reconstructs discovery, research, comparison, and candidate set generation, while fully autonomous purchasing is still in its early stages.

Methodology note: Branded GEO emphasizes using the brand's origin and verifiable facts as the foundation, integrating brand knowledge, evidence, content, digital assets, and AI answer performance into the same operational closed loop; the goal is not to manipulate models, but to increase the probability of the brand being accurately understood, credibly cited, and correctly recommended, and to continuously verify through cross-model retesting.
